Challenge
The chain had no digital loyalty infrastructure at all — repeat customers were recognised by staff memory, not by any system, and every location ran its own ad hoc promotions with no shared view of what actually worked.

A recommendation engine built on the chain's own purchase history — not a generic discount engine — surfaces offers relevant to what each customer actually buys, so a regular buyer of one category gets a genuinely useful cross-sell instead of an unrelated storewide coupon.
Tier status recalculates continuously from real behaviour rather than resetting once a year against a fixed spend threshold, and the earn-rate logic is deliberately asymmetric: customers showing early signs of lapsing get a bonus-earn nudge specifically designed to pull them back, while regular customers get incentives that encourage trying a new category rather than just buying more of what they already do.
A merchant analytics dashboard finally gives head office a location-by-location, offer-by-offer read on which specific promotions are driving incremental visits — not just an aggregate redemption count that can't distinguish a real win from a discount on a sale that would have happened anyway.
Outcome
Enrolment tripled within two quarters, and — the number finance actually cared about — the loyalty program now demonstrably pays for itself through incremental repeat visits, rather than simply subsidising purchases that were going to happen regardless.
